They could get an already soft X-man with a cool game-friendly power.
Shadowcat
Iceman
Gambit
Havok
Rogue
Psylocke
Longshot
Dazzler
Shatterstar
i've only ever heard of one of those names (Gambit) and i bet that name doesn't even come close to popularity as Wolverine does.
Wolverine sells.

I get the lazy argument.
They don't want to have to sell you on a character.
But I am talking about the direction they went with the PCs affect, personality, disposition, and demeanor. They could have made a damned good run with any of those. It ruins him in the eyes of Logan fans.
The problem with using a lesser known character, you'd have to sell them on gameplay. . .not cut scenes.
But it can be done. Nobody really knew who Geralt was until the Witcher games, really W2.
Nobody knew who Cal Kestis was, and now we are excited to see where they take him next.
Iceman was one of the original 5 X-Men.
Iceman, Jean Grey, Cyclops, Beast, Angel
He was also one of the stars of Spider-Man and his Amazing Friends with Firestar.
He's also canonically gay, though some contend that Jean Grey made him gay through mental manipulation.
And he makes awesome ice slides to traverse around.
Iceman checks a ton of Insomniac boxes

Is regular 616 Iceman gay or just the time displaced original X-Men one that showed up?

If it happened in the last 10 years, I have no idea.
They had some super cringe, gay met gala shite a little while ago to remind straight men why we stopped reading comics.

No, they did a full retcon on him, even giving him a boyfriend. See: Romeo (the Inhuman)

Yeah that seems pretty bad but does anyone really buy based on his recs?

Sony paid him to play it, is the reason it is so funny.

If you ignore it you will immediately hear Mystique in your ear, "I am reading the Baja Blast is just ahead"
Ignore that, you get Logan's inner monologue, "definitely sensing the Baja Blast is a few steps away"
The handholding is apparently oppressive
The vibe I am getting from Reddit and X:
People glazing the game, are doing so because they think it is an attack on Sony by Xbox/PC bros, so they are circling the wagon.
In a year, they will all admit it was less than ideal and claim they never praised or defended the game.

If it takes 300 million dollars and 5 years for one of your premier studios to make this extremely meh of a product then we clearly need a gazillion more layoffs.
Over the past 5 years there are dozens and dozens of games made for a fraction of the cost and time that shite all over it. Its like the budget of a game no longer has any bearing whatsoever on the final quality.

The entire problem is the budget
You spend that much, you need to sell a shitload to earn it back and make a profit.
So the board of directors gets involved
Now you have to make sure the game is for the broadest possible audience. Soften all the sharp edges. No overly sexualized women (assumed for women and trans). No overly feminine women (for transies and the male feminists). Make some established characters gay (for the gays).
Gotta make the protagonist affable and amiable. . .aggressive and assertive male is too trad, toxic, and right-wing coded.
race-swaps to appease those who infantilize minorities.
Can't make it hard, or the journos will hate it.
What you end up with is Veilguard
Oh. . .I mean Avowed
shite, I mean Concord
Wolverine, yes.
You end up with Insomniac's neutered Wolverine

Budgets are too large. Art is at its best when it’s a passion project, not a “product”. Even if you have passionate people on a large budget project, recouping the investment is the primary focus, not producing something compelling.
These high budget games are focus grouped to hell and back to make it as palatable as possible to a large audience which makes it tepid to everyone.
Between AI pressure on components, inflation, and this obsession with chasing film production scale budgets/performances, a video game crash seems inevitable. This model is unsustainable.
I think the best case scenario is a team of highly competent, grounded, passionate people on a modest budget. Even with those traits, too much money or success over time can corrupt. It takes quite a bit of discipline to maintain focus on delivering quality content. Few can achieve that.

This is what no one talks about. What is taking up all this time and money?
The game itself is "fine." It's a solid 7/10 game, reminiscent of the kind of linear action games we used to get on the PS3/Xbox 360, but 300 million and 5 years in development needs more than "fine."

AAA gaming is unstable long term because of this.
Small studio stuff is a lot more agile and can take risks because it isn’t doing a lot of this stupid focus grouped bullshite.
Think UbiSoft and its current situation vs the former UbiSoft employees that made Clair Obscur Expedition 33.

As was mentioned earlier, too many resources can actually be a curse. Telling someone "take as long as you want and spend as much money as you want" will ensure you get the something really expensive and probably awful.
There's an old addage that says projects will expand to consume all resources allocated to them.
These studios are too big, they have too many people and too much money available, the credits roll ont hese games and take 45 minutes to complete, you shouldn't need 1000 people to ma
Everyone has to justify their job and existence, even if they aren't actually contributing to the final product.
Simply put, a small group of people operating on a tighter deadline with limited resources are forced to work hard and smart and create a high quality product.
