It started, just slightly, with Duke and Abacab. Less structured and "progressive", more synthesizer and drum machines, etc with those two. But still those were fully fleshed out cohesive albums, and not a bunch of attempts at a single, Misunderstanding from Duke one that became a hit single but was part of a album. It was getting there, but they weren't "sold out" quite yet
They started just chunking a bunch of pure attempts at well charting singles and arena pleasers fully around Genesis and much muich more so with Invisible Touch. They were full blown sellouts by Invisible Touch.
I think saying when Gabriel left being the point is too early. Trick of the Tail and Wind & Wuthering aren't particular commercial albums.
They sold out in the 80s for sure no doubt, but theres still good stuff in that decade from them.

I'm just saying that's when it started. There was a step change between Lamb and Trick of the Tail. When the transformation was complete can be debated and you're probably right that they didn't reach full commercialism until Invisible Touch. But I don't really know anything about the band after Hackett left. I was done with them at that point.
