Yes, Leno was the bad guy. If he didn't want to retire then he should've stayed at The Tonight Show instead saying he was going to pass the torch. His primetime show was awful and was an awful lead-in to Conan.
The transition to the 10:30 spot was going to be tough anyway for Conan because his brand of humor was tailored to younger viewers. It wasn't for middle America which is what Leno and Carson aimed for. That said, if Conan had been given the same amount of time that Leno was given to adapt, I think he would've been just fine. Remember, Leno was getting his arse beat for two years until Hugh Grant came on the show after getting arrested. In fact, I think of the move had happened a few years later then the transition would've been just as seemless as it was for Leno and Fallon.
Also don't forget that it was Leno that forced NBC to put the heat on Carson to retire.

he's funny to me, but he just doesn't seem natural.
he went on letterman a couple of years later and he wasn't funny or interesting. he told this whole boring story about kids and meeting the president and he had this really fake laugh. I like that he's self deprecating and I think he writes funny stuff, but just standing in front of the crowd, I don't think was really that good. I haven't watched his TBS show.

so maybe the wheel wasn't reinvented, or maybe younger audiences just don't dig the format.

I think there are just so many more options now. Late Night shows used to be the only place you could see a celebrity have a sit down interview and let their hair down. Now there are thousands of options.

I think NBC pretty well told him they were given Conan the tonight show and just gave him time to figure out when he wanted to leave.

This is why he was an awful choice for the job and why he bombed as hard as he did.

because he didn't.....He took the job NBC promised him in order to keep him there and then they pulled the rug from under him before being able to find his footing. CBS' patience paid off allowing Colbert to find his groove and its apparently paid off, but that also could be thanks to Trump. I really haven't watched Colbert at all since he left CC though.
Conan is better off where he's at though, he gets to do the things that made him successful without having to go totally vanilla to aim for broad appeal.

colbert's show is basically the colbert report with a wider range of celebrity guests and a live band. that's it.

It's hard to say. I haven't done the research myself, I'm only taking this from headlines but I believe Colbert's ratings have recovered nicely after a pretty rough start.

You know I don't usually like to make sweeping generalizations about people based one 1 thing, but if someone is Team Leno that pretty much tells me all I need to know about them.
