Thought?
Thought process...take a full evaluation of your swing and see what is causing to bottom out the swing prior to hitting the ball (if i am reading your statement correctly)
Early extension or Casting of the club in the downswing is the most common cause of this...is your lack of ratation causing this? are you manipulating the club with your hands? do you have a severe weight shift in your backswing? do you have a very shallow or steep downswing...These all play into potential causes of bottoming out early
Without seeing your swing, It is hard to see what is causing this.

Post your swing like MileHighDraw used to do.

Put a club on the ground step on the grip with the outside of your trail foot. Put a stake or paint a line on the ground straight out from the middle of your stance. Take a half backswing and try to punch the ground with your trail hand, aiming for the line/stake.
This should be done with a P/9/8 iron after 10 or so swings tee up a ball and do the same thing without the club under your foot.

Change the angle of attack, roll a towel up and place about 10" behind the ball. This will steepen you and make you contact the ball on the downswing. Let me know if this helps, good luck!!

Try it on a half swing a few times and see if you can do it.
Then 3 quarter.
Then full.

Maybe I should just play a game of 3/4?

Look at Finau and Rahm.
Neither of them take the club much past shoulder high.
My lack of flexibility has shortened my backswing over the years.
It is what it is.

Unless you’re already scratch or better, you’ll probably hit it further and straighter than you do now.

Based on this you may want to try shortening your back swing. You may be “over swinging” and it’s causing you to lose control of the club head.
If you can replicate a 3/4 swing easily and you’re getting almost the same distance because of better contact, then that’s where you need to be until you’re comfortable expanding beyond that.
Just my opinion

Nicklaus transformed from digging to picking as courses/lies improved. Woods was a picker, but moved toward steeper downswing, more compression and compressing/digging.
I use to pick/scoop and made a fairly good change to digging by consciously shifting weight to the left side through the swing and consciously swinging with a steeper downswing and trying to trap the ball in between the club and ground with the irons...into the ground. I look at front of ball during swing. The swing training iron with the little angled sweet spot helped a lot too early-on. It was really weird taking divots at first, especially with the wedges, but distance improved by about 1.5 clubs...where I used to hit a 7 iron that resembled a pop-up, now it's a decision between the 8 and 9 and the shot "bores."

This is actually supposed to happen before the end of the backswing. It’s called re-centering. After the club is about waist high in the backswing the pressure should begin shifting left. Gets you to the left side early. Check out Shaun Webb and Mike Granato. They do a bunch of videos about this on their YouTube.

Concentrate on hitting a spot slightly in front of your ball. Aim to bottom out on that forward spot.
I have to do that with my wedges to avoid scooping under them.
