Also keep in mind Sony has significant say in Spiderman's creative. He is their cash cow, they aren't going to let Marvel ruin him like they have done with their own characters.

Yeah Sony has done a fantastic job with their movies. I trust them not to screw up Spiderman.

Maybe, but perhaps that "two heads are better than one" saying applies as Sony has NOT done well with their own Spider-Man properties outside of those that actually feature Spider-Man.

These are not great movies by any stretch, and two were pretty substantial flops. Sony hasn't exactly produced a "winning formula" for their own movies.

I can't figure out if Sony is too stupid or Marvel/Disney is preventing it from happening. Use any of those characters (Morbius, Madame Web, Venom, Carnage) in a Spider-Man movie and it's successful.
I don't care about Madame Web without Spider-Man in the story. I don't really care about a solo Morbius movie, but put him in a movie with Spidey or the Midnight Sons and I'm in. Venom can be successful on his own but I'd rather his story be connected to Spider-Man.

Sony is just making movies so they don’t lose the rights to the characters. They don’t care about quality

The first Venom did ok. The Spiderverse movies were both huge hits. I'm thinking Sony might be worried about the affect bad Spiderman movies might have on sales of the video games. Morbius, Madame Webb, and Kraven are all minor characters. They were gonna have a tough time succeeding even if the movies were good.

There's nothing wrong with supporting characters. Some characters can't carry their own title in the comics and movies aren't any different.

Also, think of it this way. It's not all entirely who they are leaving on the bench but also who they are choosing to play that's causing this "fatigue".

The most popular Marvel characters of all time - the X-men. Or maybe some others out of the thousands of Marvel characters that exist. Instead, they chose Ms. Marvel, who's had multiple canceled runs to the point where they've already killed her off. They chose Iron Heart, who's chronically at the bottom of sales charts for comics.

It's not who they are leaving out, it's who they are choosing to replace, and/or not replace.
They could have just taken a break done some small stuff and recasted some characters and done a separate Avengers storyline. Or they could do X-Men/FF.
Or they could do the plethora of great characters they are leaving behind. They had some trust built in.
On the big screen:
Daredevil
Punisher
Nova
Namor
Wonder Man
Black Bolt (yeah we can forget the TV show)
Ghost Rider
Blade (we're waiting)
So many tied to the X-Men though.

The problem was that they didn’t really take a beat after Endgame even though Covid gave them the perfect opportunity to step back and properly plan everything. They went with the quantity approach which never works using characters that no one was really interested in, with weak stories - not to mention all the DEI nonsense that I have no desire to even go into.
There is still a demand for great superhero content out there and contrary to what some may say, there is no real superhero fatigue. They can’t just mail it in and coast on their name/reputation anymore.
