Prop is not spinning freely in Neutral. It's in Forward (clicks CW and doesn't move CCW).

Looks like I will give it another shot and drop the lower again in the morning, thanks for the pep talk.
I didn’t. Was in neutral and the shaft slid right on (greased) in a minute or two and lined up perfectly, guy at Cajun Outboard made a random comment about forward putting it in reverse if not exactly right. Assume that’s what happened. Gonna bring to shop and land lubber it this weekend.

I did. That did the trick!!

Everything is back together....my big question...getting the drive shaft into the middle unit took like 2 minutes. A few jiggles and it slid right on.....if it feels like it fits perfect do I have a decent shot to be good?

About to put it on the muffs. That part was easier than I thought it would be. Got me paranoid lol.
Nothing on the old impeller. Sanded down where it had ground the shaft up and got the impeller to slide on the key and have the water pump attached. Was a bit tricky getting the impeller in the pump, super tight fit.

One note for marg fans, they have two different Tommy’s specs and it’s now my favorite rocks marg in town.

Managed to get the lower unit off nice and easy. Now on second impeller (one from napa and one Yam OEM) that will not slide on flush to the shaft. Looks like the impeller grooved the shaft when it burnt and will need to be sanded down. Always something lol.

I had thought about that. Assuming I need to hold it relatively vertical to slide everything on. This what you mean? I was gonna pull some boards out a pallet and set it between two saw horses.

Cleaned out the telltale port. Looks good there.
