Getting Rid of Control 4 - Recommendations?

It sounds like a Sonos system could be perfect for what you are wanting to do (except for keeping your existing receiver). If you want to do three zones and keep your existing wired speakers, you would need to buy three Sonos Amps (one Amp for each zone). Each Sonos Amp currently costs $699. This would definitely meet your criteria of “fairly simple with a nice mobile app” and “user friendly.” I doubt you would need to hire a company to install it for you, but I’m sure you could find someone to hire if you really wanted to.

I have a central cabinet in an upstairs closet that all my stuff is run to. Onkyo amp controls everything downstairs, Denon amp upstairs. Apple TV on every tv and Sonos system for music.
I can control everything through my phone, just have to turn on the amp via the app, then the Apple TV Wi-Fi remote controls everything from there video wise. Sonos app controls everything music wise.
If my wife or I aren’t around to control it via our phone we have an iPad that has all the apps on it a babysitter or guest can use
ETA: the Apple TV remote can control the volume once the amp has been turned on. Not sure if there is a way to have it power on the whole system to avoid having to turn the amp on separately

Sonos ports can control your receivers, but are not ideal unless using an onkyo reciever. Your sonos app will not wake the receiver and change the input unless using onkyo.
Don’t need sonos speakers for sonos amp or port.
Sonos amps can control your TV through HDMI arc but are stereo only. So you can use your manufacturer remote that came with TV.
If already using Denon see if your reciever/receivers are Heos compatible. You may already have free app control available. Heos is ok.

4: Heos (Denon/marantz)

Savant is your best bet imo. It is the best mobile app interface I have used, and can be done for a price similar to sonos.
Look up AVSS if you are in the Baton Rouge area. I tried out 3 of those systems at their showroom. I’m sure there are other companies that will let you do the same as well

How would I control the volume for my tv? Is there a universal remote (Logitech?) that can control all functions of my tv, cable box, and volume in one?
I have a Sonos Amp in my living room that is running two non Sonos floor standing speakers. The Sonos Amp does have an IR receiver on the front. If your TV is connected to the Amp via HDMI w/CEC on, changing the volume on the TV will change volume on the Amp too.

I don’t understand why not having an optical audio port is a deal breaker if the Sonos amp would be connected to your TV using arc.

You want a home automation system or a AV control system?
Control 4 does both....
I'm still running with my limping harmony elite. I wish I bought a new one when they were discontinued. I'm still waiting for the next best thing to pop up.

Control systems are only as good as the programmers.
Lots of folks out there install C4 who shouldn’t be.
I’ve had Savant for the last 3+ years and have been very happy with it. I have one remote for each A/V zone. Heck the system has out lasted my Denon AVR, time for a new one. But still this system would be junk if not integrated properly. There has been some fine tuning, but I’m always changing out equipment.

I don't know what your definition of user friendly is, but if there is a woman involved, just go Sonos speakers. While you may have spent $600 a room on the in wall speakers 5+ years ago, they can probably be replaced for $59 a speaker, so I would suggest you not get anchored by the sunk cost fallacy.
The unreliability of "custom" apps, combined with you chaining together a room volume control (I'm assuming), a volume control on the source device, and the volume control on an amp is a recipe for you to get yelled at a lot.

Sonos. Arc connected to TV. Sonos connect amp at the speaker home runs. Subwoofer by main TV. Done.
