Replaced the entire system in my pool house this summer with a multistage Trane system. They completely replaced ductwork as well. Dont know what size the unit is but the pool house is about 1000 sqft. Cost me $8000. 10 year warranty and any service calls and annual routine checkup are free for 10 years

This is just to replace the outside unit, its a very standard 3 ton unit.

I had my outside unit replaced for $1,800.00 years ago by some Mexicans my neighbor knew.

So you are saying this price includes only installation and not the unit itself? If so, that sounds like a fair price.
If that is only installation of the outside unit and does not include the price of the unit itself, that seems a little high.

That sounds high if all they are doing is changing out a 3 to condensing unit that is readily accessible.

If just the outdoor unit, then they are just replacing your condensing unit. i would imagine your compressor crapped out. you can change the condensing unit in about an hour, two max. $2500 is highway robbery. if they are also changing out the indoor unit (evaporator), then depending on attic access, duct modifications, it could take a couple of days. At service rates for a couple of me, then i could see it reaching $2500

Assuming they're just replacing the outdoor (condenser) unit, I'm gonna go with several others - that's high. As in highway robbery.
They're gonna spend more time pulling a vacuum than they will cutting the lines, disconnecting the electrical, and sweating the new unit in. And they'll be picking their asses while drawing it down. Drop in the charge, and off they go. There really isn't a whole lot of labor involved here...so yeah, $2,500 is high. Way high. Now, if they were replacing the indoor (evaporator / fan coil) as well...$2,500 is very reasonable.

ETA: I think I found your problem, he's charging labor AND install? Tell him you just need labor TO install. There, he can cut 50% off the quote now. And he still needs to buy you dinner for getting some arse off of you.

That would be the greatest deal in history if true. Never heard of a two stage trane going for under 10k and to ask get duct work replaced.

If that is just labor to install the outside compression unit, it sounds very high. Ours went out, under warranty, 2 years ago and total cost was $600.00 and that seemed to be more than it should have. Very simple job.

I paid close to $16k for a new 5 ton unit inside and out. It is an infinitely variable speed, fairly nice system and I knew I was paying a bit of a premium, wish I knew how much just the materials were to give you a better idea on the labor side of my costs, but that doesn’t sound totally unreasonable.

I was able to do that in April 2020 (inside and out without duct work). They were over $10k but were running a special which brought it to $8.5.
I have one more unit that will crap out any day and know I won't get close to that.

Sounds as though it’s in the reasonable range for labor to replace the condensing unit. Just the price of the virgin refrigerant including R410-A which I’m guessing your unit is, is out of sight today and could be over a $1K depending on how many pounds the unit holds - assuming they are installing a dry (no refrigerant) condensing unit. They have replace the filter drier, and maybe add another to the suction line if the problem with the old one was a burned out compressor.
With a burned out compressor they have clean the line set, at least I hope they do, to mitigate future problems with the new unit. Doing a proper job takes a little time - certainly more than hour. .
