Robbins brought a vulnerability to the role that was perfect

Costner could not have done that kind of vulnerability. No way Costner agrees to play a character that was repeatedly raped, but that scenario with the sisters is crucial to Andy's storyline

GOAT = Humphrey Bogart

after that, there are several that are better than Costner.

Spencer Tracy
Jimmy Stewart
Henry Fonda
Marlon Brando
Paul Newman
Morgan Freeman
Tom Hank
Denzel Washington

and so many more that IMHO are better than Costner.

My guess is Kevin's residuals today on Waterworld are much higher than Tim's for Shawshank.

That's an interesting question, because Shawshank seems to on at least one network channel everyday, and I stop what I am doing and start watching it every time I find it on the guide.

A young Brad Pitt nearly played inmate Tommy Williams, himself another character that was the beneficiary of Darabont's retooling of the original novella. In the book, Tommy exchanges evidence that would free Andy to the Warden for a transfer to a nicer prison, but Darabont ups the ante of Norton's villainy and introduces some cinematic violence into the story by riddling the kid with bullets at Norton's direction. In a USA Today piece, Pitt remarked he has no regrets about passing on the project, and Darabont was happy with Gil Bellows' debut in the role.
Bellows' performance is one of my favorite things ever, but Pitt would've been amazing in that role.

And Sean Connery turned down Gandalf in the Lord of the Rings movies for The League of Extraordinary Gentlemen.

And we were rewarded with one of the best performances ever.

Sean Connery couldn't have pulled that role off the way Ian McKellen did.

Costner isn’t a great actor. He is OK but tends to drag down a lot of what he does compared to the other actors involved.

Tim Robbins gave a much better performance as Andy than Costner would have been capable of.

Tin Cup and Yellowstone. Those are ok. Otherwise I can't stand Costner or anything he's in.

Silverado and The Big Chill.

(He is a corpse in The Big Chill because Kasdan left his one scene on the cutting room floor, hence casting him in Silverado the next year)

But would Shawshank have been as good a film, if Costner had taken the role?

Personally, I think the actual casting was perfection. Things tend to work out.

But doesn't it always work that way? When you hear about who else was considered or passed on a role in a popular movie, you can never quite imagine that person in the role anyway. At least that's how I feel 90% of the time.

Actually, with this one, I think Costner could have worked just as well. I like the cast as is, but could definitely picture Costner in that role.

Andy needed to be more timid and low key than Costner probably could have portrayed believably

Dufresne might have been low key, but he absolutely was NOT the least bit timid at any point in the film. IMO, he’s one of the most admirable and courageous characters in film history.

He didn’t breakdown the first night at Shawshank like Red expected, fought back against the Sisters (even taunted them), never moped around in spite of having a very promising future unjustly stripped from him, defiantly turned the music up when the guards told him to cut it off, and had the balls to risk his life escaping through a tight shitpipe.

Brad Pitt turned down the role of Tommy.

Regarding Costner, I think he and Morgan Freeman had excellent chemistry in Robin Hood, so I’m sure it would have been fine with the two in Shawshank (my favorite film bar none). However… Tim Robbins IS Andy, no question.

That’s not necessarily true. Many movies since then, along the range of decent to good.
