First, India has always been a rather insular culture. Still are. I would say that it's likely a combination of culture, religion, geography, and capital that prevented them from branching out into an empire.

First, they've always been surrounded by other empires (Persians, Chinese, Ottomans, etc.), as well as geographic barriers (Himalayas, deserts, and jungles), which makes striking out by land difficult.

The first to master deep water navigation were the Iberians (Spanish and Portuguese), which put them first in the race to create empires and completely screw the Ottomans by bypassing the Sea of Marmara and effectively gutting the Silk Road. Then came the British, who, being island people, proved themselves even more adept at maritime trade and warfare. The British were also in the early stages of industrialization, so they brought guns against India's knives and made them a colony of the British Empire. The Germans, Dutch, and Japanese (also being island people) got in on the imperialism too.

Basically, everything usually boils down to capital and technology. The Europeans were the first to develop critical technologies, which allowed them to generate capital through imperial systems (mining, slave trading, intercontinental shipping, etc.).

Then, finally, the one country came along that married the perfect geographies of both a maritime AND a continental power with the right culture, IQ, technology, and technical acumen. The United States.

They didn't master deep water navigation until it was too late. Operating within sight of shore and sailing from London to Hong Kong around the horn of Africa aren't the same thing. Also, due to their geography, China is fragmented and their traditional seat of power doesn't lie in Beijing. The coastal cities (Hong Kong, Macau, and Shanghai) have always preferred to do business with outside powers.

I live in a tiny S Ga town of 5k people where the only exceptional local employer is a nuke plant. It’s incredible to me that even here the Indian gas station/hotel model overwhelmingly dominates those industries. Like how did they draw straws on the way over here and end up in Baxley, Georgia lol

But Indians mastered the winds which was crucial for European exploration. They figured out how to time that stuff and would reach places like madagascar without much effort.
