There are no black dwarves, hobbits or elves. Not in Tolkien's middle earth.
How does it change the narrative? Because it undercuts the entire concept of what he was writing. Dwarves, for example, are actually the first beings, but were put back to sleep until Elves were awoken.
Mankind has their own story, and even after death, don't share the same fate as Elves. At least none that anyone knows. Men are far more diverse a people, so it makes sense that we'd have different divergent races.
This isn't the case for the other peoples.
Of course, if you read ANY Tolkien, you'd not be asking this question.
Dwarves aren't a club, or some nationality. Nor are Elves, etc... Yes, they are exclusive unto themselves. They're NOT men.

I'm not playing by your rules. Let's assume the casting is perfect, I've still heard more than enough just from the visuals and dialog that this is abominable to his characters and themes. Get the frick out of here with your self loathing white supremacy.
