As much as I love Gattis, we need McCann to have a hot bat from the get go to keep this team hot. Because no matter what he will get playing time over Gattis. If McCann starts off cold he will still split the starts with Gattis.
Best case scenario is that we either trade him or he comes in and lights shite up.

McCann has the same agent as Chipper, right?

I think the most likely scenario for Gattis once Mac comes back is we dump Schafer and keep three catchers. Then Gattis starts against lefties at catcher (or just once a week spelling Mac) and is the primary backup for Freeman, Jason (Justin to RF on those days), and Justin as well as the first pinch hit option. That should result in Gattis starting around 3-4 times a week somewhere.
Really no way Laird will be getting dumped, then we wouldn't be able to play Gattis at all except as backup catcher.
It's way too soon to trade Mac, and really no reason to given the amount of interleague games we have now and how useful having Mac would be in those series and in a potential World Series allowing Gattis to DH.
And on top of that with the way the qualifying offers work there is very little risk in us giving one to Mac as long as he has even a decent season. Unlike the old free agent system the players only have a very short window to accept qualifying offers so he's not going to accept that offer before trying to get his last big free agent contract.

I have been surprised they've been playing Reed in right while keeping Justin in left. I'm they don't want to move Justin since he played all spring in left, but he'd still be better in right than Reed

Yeah, I'm sure Fredi just wants to keep momentum going for Justin and doesn't want to do anything to upset the ridiculous streak he's on right now. I have a feeling that will change once Mac and Freeman are back, but I guess we'll see.
