I bet what's happening is they lock on your vaults, so they walk into your base and all the way around to your vaults, then they're out of range of your furthest heroes. So then only two, maybe four heroes are fighting the enemy crew, and as soon as they finish off the vault they turn on your heroes. Or, worse, flying enemies hover over your walls and only 1 or 2 heroes go to attack them, and they're sitting ducks. All the buildings inside your walls need to be inside the range of all 6 hero bases, so they all fight together at almost all times.

Yeah, rearrange that so that your heroes have more coverage inside the walls. Also put your highest hit point buildings inside your walls. I got my guild hall up to level 20 and magic hall at 19. It will take longer for the dragons to destroy those and you can take more of them out before it is destroyed.
