No matter which option you go with, doing it at Christmas is a dick move. Either way, the people that are about to either lose their job all together or take a pay cut will spend a good chunk of their savings at Christmas. Not only are you taking away future income, you are doing it right after they spend the money they may need to live on now.

If someone is spending most of their savings on Christmas presents it's not the company's problem. You have to take emotion out of the equation when making these types of decisions. It's not for everyone.

Do you have any idea what your payroll is as a percent of your revenue right now before you make these cuts?

I can't imagine staying with a company 15 years that can't plan well enough to set aside enough to pay it's employees if things get slow for a few months.
My wife and I started a business recently and are already taking money every month and putting it away until we have 6 months of operating expenses set aside.
