Did water get in it?
yes, but i didn't hit anything or compromise the cast housing. the gaskets on the fill and vent screws failed.
is the easiest/least painful repair to have it rebuilt or buy a re-manufactured lower unit?

If any water got in it, it is a matter of time the bearing will be wiped. Cost to have one rebuild, I don't know, but had one shop do one and sure as hell wiped out the bearing. Took it to Freddy Breaux in Breaxbridge. One of the best, if not the best Merc guy. He does all the oil field boats that run in the basin.
You can just replace those rings, but it's like a crapshoot. If you didn't do any damage to the gears, I would take it to Freddy and let him go thru it. $75 or could be 2K for a lower unit.
