I usually quarter 2 and just use the top rack with no water in the bowl and a half fire starter of unlit and a 3/4 roaring hot. Standard method many use here.
Am I gonna burn the birds if I put them on the bottom rack?
What's the best way to get maximum birds on there?

Got some sand? Fill your water pan with sand and cook like normal. It'll help stabilize the heat. Heat rises... You're more likely to overcook your top ones.

I'm not sure how to do your fire but on my green egg I stack chicken on top of each other and just rotate them every few minutes with a medium fire. I can cook several chickens halved this way.

The WSM has two racks but one is much closer to the heat source obviously.
Normally with a smoke this wouldn't matter much, but the way I've been doing chickens is almost just like doing them on a kettle. I was gonna try and use the extra space for a gathering and didn't want burn them.
It's a bit of a hassle to rotate them from top to bottom mid cook and you lose all the heat.

Like Old Hickory said, the top one gets hotter and will cook faster.

I think you can only fit two.

I can fit two on the top rack alone.

Which size WSM? 14,18,22?
Whole birds? Spatchcocked? Cut in half?
