Coat the trouble area with kroil. let it soak... put them in the oven (rod oven at work or outdoor oven in your shop at home) and bake them at 250 for 30-40 min. softens that back piece right up... I also have to push the ankles out in my new boots so I put a 4 lb maul head turned sideways in there while they bake but it doesn't sound like that is neccessary for your particular application.
