I aim for 6.5 gallons into my brewpot. I end up with 4.5 this last time. I think i need to remeasure my carboys and my brewpot.

One thing i did notice. The last 2 times i brewed, and i got high efficiencies. I did not stir up the grains while they were mashing. I just let them sit the whole hour. Maybe that has something to do with it? My previous 2 all-grain batches i would mix up the grain bed a little.
