ended up being a drunk big teenager that was fleeing a party scene down street that cops busted in on hiding in that nook corner of my house by window.
My immediate thought was just the fear of not knowing what was going on, its like i had to just get out there and confront this bastard, i was in my panty boxers too shirtless!

probably, i made sure i screamed like a big scary man, not one of them girly screams!
ETA: My wife's scream scared the shite out of him i bet. That scream still haunts me.

First, if they are armed with small caliber pistols, then it's definitely not a police raid. No feasible entry point exists to get into the bedrooms from outside the house. There's a single narrow hallway that leads to all of our bedrooms. They best not come down that hallway while my wife is calling 911 on her cellphone. A semi-auto shotgun loaded with buckshot will do a lot of damage in a confined space at close range.

part of my other plan i did was my smith and wesson that's more of a hand me down in family, not something i use much, it was in closet in my bedroom unloaded put away etc, not its on other side of house in corner in my son's bedroom hidden so in case we have to take cover with kids and i can't get to pistol without jeopardizing something, i have that there tucked away loaded.

Well even though the bedrooms are away from the points of entry in my house, I would have the wife call 911 to start, grab the 45 and go hunting. I wouldn't want these dudes taking my stuff without confrontation. If they're in after 30 seconds, chances are I'm not going to be waiting for them. So, I'd start with trying to clear my own house, but I would guarantee the rest would be bail after one of them gets shot.
But on the cops situation, if you don't make it known you are LE, then your just like everyone else that doesn't belong in my house at 2am.

Wife secured kids. I rack a round into my 12ga ( the sound could buy me time / scare off intruders), take a position low to the ground with concealment ( not much cover in a home) and wait

Not that you would be concerned, but warning shots are illegal. Also, slugs would easily penetrate walls and put your family in danger. You're better off with something smaller and aiming center mass. Dead men tell no tales.
I'd also keep the lights off, I know my house better than they do. Alarm noise is pretty useless. It pretty much tells the intruders that they have 45 seconds until the siren and 4-5 min until police. House was broken into in NOLA with no one home, sires blaring didn't stop them from scurrying around for a bit in the bedroom before leaving.

Grab shotgun. Run to my daughters room and aim. If I see a gun and no decency to identify themselves I'm shooting and I'm not gonna miss with the shotgun.

fully stocked with guns now. 9 on my side, wife has a S&W revolver. Closet has numerous shotguns and rifles, my favorite is the 12 pump. 12 year old sons closet has a shotgun with buckshot and slugs near. The 21 year old daughter has a pistol..
30 second notice. Three intruders dead.
