Have a small media room- 11x16 and it has a cubby on one wall where i was going to put a couch and have a projector on the other wall
it looks like the couch will stick out by 2 feet from the cubby and look weird, so now im debated on flipping the room and putting the couch on the big wall and just mounting a 75-85 inch TV on the cubby wall.
Im torn on what to do. What do you think? Go all out for the projector with the weird furniture sticking out or just mount a 80 inch TV on the wall?

75-80 TV hands down. Smart TVs have more functionality and the picture is better anyway.

The projector I was going to get is amazing so picture quality is a wash
I'm just worried that a 80 inch will look so small on a 11 foot wall compared to a 100 inch screen

Sony
If you got light from windows, the projectors suck. And you have an expensive bulb to replace periodically. For much less the price of the Sony linked above, you can get a top of the line 85 inch.
I got 75 inch myself in my great room living area. The 100 inch projection systems are decent for dedicated media rooms with no windows letting light in.

I've got a projector for our media room. If the room recieves a lot of sunlight, the picture looks bad. Requires a pretty dark room.
The bulb last longer than you would expect. Just don't leave it running while you aren't actually watching.

The room is an actual media room. Dark walls and no windows

I have a Sony 4k projector in our theater. Like you, I have 100% light control. In that case, a projector is going to blow away a panel TV. Watching a 4k movie on our 137 inch screen is miles more enjoyable that watching on the 75 inch panel in our living room.
HELLUVA a lot more expensive though for the projector and screen route if you want native 4k.

The Sony VW285 is only 5K and a screen can be dirt cheap.
