They should be all within the same photo. I'm assuming you didn't animate each frame with a separate photo correct?

Ok, the steps for animation (assuming you pull in an existing .gif that you want to edit):
1. File-Import-Video frames to layers (use the "*.gif" to find your gif that you want to edit)
2. From there, the individual frames of the gif will load to your timeline. (Window-Animation)
3. Work your magic (swapping faces, edit, move, distort, etc.)
